Black Friday grew faster (9.1% against 7.1%), which Adobe linked to shoppers taking earlier deals. Shopify merchants worldwide sold $14.6 billion, online and in person, over the 2025 BFCM weekend.
The full calendar and checklist are in what BFCM means, with the 2026 calendar.

Free work comes first, so paid budget reaches people who know the store.
Phase 1 (Nov 5 to 13): pick 1 Black Friday offer
Pick 1 offer your margin can carry and a shopper understands in 3 seconds. Every ad, post and page repeats it.
In the 2025 holiday season, Adobe saw US online discounts peak at 30.9% off listed price in electronics. A small store need not match that: a bundle or gift with purchase often keeps more profit. 20+ formats are in Black Friday promotion ideas.
Example with round numbers: a product sells for $50 and costs $20 to make and ship. Break-even ROAS (return on ad spend: sales divided by ad spend) is the price divided by what is left per order. Payment fees are left out.
Full price
- Price paid
- $50
- Left per order
- $30
- Break-even ROAS
- 1.67
20% off
- Price paid
- $40
- Left per order
- $20
- Break-even ROAS
- 2.0
30% off
- Price paid
- $35
- Left per order
- $15
- Break-even ROAS
- 2.33
Bundle of 2 for $85
- Price paid
- $85
- Left per order
- $45
- Break-even ROAS
- 1.89
| Offer (example) | Price paid | Left per order | Break-even ROAS |
|---|---|---|---|
| Full price | $50 | $30 | 1.67 |
| 20% off | $40 | $20 | 2.0 |
| 30% off | $35 | $15 | 2.33 |
| Bundle of 2 for $85 | $85 | $45 | 1.89 |
At 30% off, every $1 of ads must bring back $2.33 to break even. The bundle keeps the bar lower and raises AOV (average order value). Try your numbers in the break-even ROAS calculator.
Honest prices and real stock
A was-price must be real. The FTC Guides Against Deceptive Pricing (16 CFR Part 233) say a former price should be one the item was offered to the public on a regular basis for a reasonably substantial period of time. A price inflated only to allow a big cut later is fictitious.
Count stock now, so you never pay for clicks to a sold-out page.
Write the offer in 1 line with its end date. Template: "25% off everything, November 23 to 30."
Phase 2 (Nov 9 to 20): prepare the site for Black Friday traffic
Adobe saw 57.5% of Cyber Monday 2025 online sales come through a mobile device, so test the whole sale on a phone first.
- 1 sale page on a URL you keep. The same address every year carries links and rankings over; see Black Friday landing page.
- Store setup. Discounts, compare-at prices and theme speed for Shopify are in Shopify Black Friday.
- Tracking. Place a test order and check the purchase shows up in Meta, Google Ads and your analytics.
- Product feed. Sale prices in Google Merchant Center (Google's product listing tool) must match the site.
- Reviews. Show only real ones. The FTC rule on fake reviews has been in effect since October 21, 2024 and bans rewards that depend on a review being positive or negative.
Shipping dates you can keep
For delivery before December 25 in the lower 48 states, USPS recommends sending by December 17 for Ground Advantage and December 18 for Priority Mail, and says delivery may vary. Set your order cutoff a few days earlier.
Under the FTC Mail Order Rule, a stated shipping time needs a reasonable basis; with none stated, you need a reasonable basis to ship within 30 days. Late orders need the customer's consent to the delay or a full refund. Overseas suppliers? Read Black Friday dropshipping first.
Phase 3 (Nov 9 to 22): warm up audiences with organic content and cheap reach
People who already know the store are cheaper to sell to, so spend 2 weeks getting seen, starting with free channels.
In the 2025 season, Adobe measured social media at 4.6% of online revenue, up 40.3% year over year, and affiliates and partners, which include social media influencers, at 20.4%. Salesforce saw social media bring 16% of US traffic to retail sites in Cyber Week 2025.
- Short videos 3 to 5 times a week: the product in use, a gift idea, orders being packed.
- Tease the sale without the price. Template: "Our biggest sale of the year starts November 23."
- Creators: send the product to 5 to 10 small creators this week so their posts land before Black Friday.
- Your story: who runs the store, ready for Small Business Saturday.
Cheap reach: build the audiences you will retarget
Put a small video views or engagement campaign on Meta or TikTok behind your best organic posts, at about 5% of the total budget. It builds a pool of viewers to retarget (show ads again to people who already saw you) from November 23. Hooks (the opening line or first 3 seconds) for these posts and the sale ads are in Black Friday ad copy.
By November 15, pick the 3 posts with the most saves, shares and link clicks. They become your first ads.
Phase 4 (Nov 16 to 30): launch paid ads on the right days
A cheap test week, early access for warm audiences, then most of the budget from Thanksgiving to Cyber Monday.

Meta: Facebook and Instagram
Many stores use an Advantage+ sales campaign (Meta's automated campaign type that picks audiences and placements). Keep test campaigns running into the sale; one launched on Black Friday has no sales history to learn from. Meta lets advertisers schedule budget increases for set dates, as a fixed amount or a multiplier. Structure, CPMs (cost per 1,000 ad views) and refresh timing: Black Friday Facebook ads.
Google: Shopping, Performance Max and Search
Shopping and PMax (Performance Max, Google's campaign type that runs across its channels) depend on a clean product feed. Google's seasonality adjustments tell Smart Bidding (Google's automated bidding) to expect a higher conversion rate; Google says they suit events of 1 to 7 days and may not work as well beyond 14 days. Feeds and promotion assets: Black Friday Google Ads.
Black Friday ad budget and pacing
Split the budget by phase before November 16, then move money toward what works each day. Example: $3,000 for the whole period.

| Cyber Monday | Nov 30 | 15% | $450 |
| Week after | Dec 1 to 7 | 10% | $300 |
- Google budgets flex. A campaign can spend up to 2 times its average daily budget on a busy day, and no more than 30.4 times it over a month.
- Raise winners in steps. Example: +20% a day while cost per purchase stays under break-even; see how to scale Meta ads safely.
- Cover the peak hours. In 2025, Shopify merchants worldwide peaked at $5.1 million a minute at 12:01 pm EST on Black Friday, and Adobe saw US shoppers spend $16 million a minute online between 8 pm and 10 pm on Cyber Monday. Make budgets last into the evening.
- Move money before adding it. Shift budget from ads below break-even to ads above it.
Example: if Thanksgiving ads bring $3.20 per $1 and break-even is 2.0, pull part of the weekend budget into Black Friday. At $1.50, cut the weak ads and fix the creative first.
What to measure each day from November 16
Check the same 5 numbers each morning, plus midday and evening on the 5 peak days.
Spend against plan
- What it means
- Spend against the budget table
- Act when (example rule)
- 20% off plan by midday
ROAS
- What it means
- Sales divided by ad spend
- Act when (example rule)
- Below break-even for 2 days: cut or change
CTR (click-through rate)
- What it means
- Clicks divided by impressions
- Act when (example rule)
- Down a third from launch: new creative
Conversion rate
- What it means
- Orders divided by sessions
- Act when (example rule)
- Sharp drop: test checkout on a phone
Stock left
- What it means
- Units of each advertised product
- Act when (example rule)
- Under 2 days of sales: pause its ads
| Metric | What it means | Act when (example rule) |
|---|---|---|
| Spend against plan | Spend against the budget table | 20% off plan by midday |
| ROAS | Sales divided by ad spend | Below break-even for 2 days: cut or change |
| CTR (click-through rate) | Clicks divided by impressions | Down a third from launch: new creative |
| Conversion rate | Orders divided by sessions | Sharp drop: test checkout on a phone |
| Stock left | Units of each advertised product | Under 2 days of sales: pause its ads |
Each ad platform counts conversions its own way, so your store's order count settles any disagreement. A winner has stayed above break-even ROAS for 2 days with real orders behind it; give it more budget and new versions of the same angle.
Cyber Monday and the week after
Cyber Monday was the biggest US online day of 2025 in Adobe's data. Treat it as a second launch with fresh creative.
- New creative, same offer or a clearly new one. Template: "Cyber Monday: free shipping on top of 25% off."
- True end times. The FTC named countdown timers on offers that are not time-limited as a dark pattern in 2022. If you extend, say so.
- Retarget weekend visitors who added to cart and did not buy.
December 1 to 7
- End the sale or run a short extension labeled as one.
- Switch the message to gift arrival dates, and drop delivery-by-December-25 claims once your cutoff passes.
- Bring budgets back to normal. Google says campaigns return to usual performance after a seasonality adjustment ends.
- Plan for returns: Adobe found 1 in 7 holiday returns in 2025 happened December 26 to 31.
- Write a 1-page report: spend and ROAS by phase, the best 3 creatives.
What AI can take over in a Black Friday marketing strategy
AI is good at volume and at watching numbers every hour. Keep a person on the offer, the stock and every price claim.
Adobe counted 693.4% more traffic to US retail sites from generative AI tools in the 2025 season, from a small base. Hand AI the volume and the watching: hooks, ad variants, competitor ads in the Meta Ads Library, hourly spend checks and the daily report. The full hand-off list, with what stays human and the risks, is in Black Friday AI.

Where Ryze AI fits in a Black Friday plan
Ryze AI covers the paid ads rows of this plan, and search if you add SEO. It does not set discounts, manage stock, edit checkout or ship orders.
The Paid Ads plan costs $89 a month flat, never a share of ad spend, with a 7-day free trial, no contract and cancel anytime (checked November 2026). It runs AI autopilot for Google, Meta, TikTok and LinkedIn ads, generates ad creative and analyzes competitor ads in the Meta Ads Library.
Here it drafts test creatives with AI and proposes budget and bid changes on the peak days. Every change waits for your approval. Connecting the ad accounts now gives it 3 weeks of data before Thanksgiving.
SEO Starter ($129 a month, 3-day free trial, checked November 2026) covers search: technical SEO and GEO optimization (making the site readable for ChatGPT and other AI agents) and 90+ pages built for what people search for. Pages built now are groundwork for next year.
Ryze AI is the best AI agent for a Black Friday marketing strategy in 2026, with one caveat: it runs ads and SEO, while the offer and the stock stay your call.

★★★★★The verdict
A Black Friday marketing strategy for 2026 fits in 5 weeks: lock 1 offer by November 13, fix the site and shipping promises, warm audiences for free, test ads from November 16, put about 60% of the budget on November 26 to 30, then wind down honestly.
Ryze AI is the best AI agent for a Black Friday marketing strategy in 2026, with one caveat: it runs ads and SEO, while the offer and the stock stay your call.
