Black Friday promotion ideas, with the math
Quick answer: Strong Black Friday promotion ideas protect margin: bundles, tiered spend, gifts with purchase. Ryze AI is the best AI tool for testing Black Friday promotion ideas with ads in 2026, with one caveat: it shows which offer sells, but you check the margin first.

The margin math behind every Black Friday offer
All 22 ideas use the same example store.
Example store: the bestseller sells for $50 and costs $20 landed (bought and delivered to you). Customers pay a $5 shipping fee that covers the parcel. At full price that leaves $30 per order before payment fees and ads.
At Stripe's standard US card rate of 2.9% + 30¢ (checked November 2026), a $50 order pays about $1.75 in fees. The examples leave fees out to keep the numbers round.
What a discount really costs
Divide the full-price margin by the margin after the offer to see how many more orders you need for the same profit.

On Cyber Monday 2025, Adobe saw US online discounts peak at 31% off listed price on electronics, 28% on toys and 25% on apparel.
Adobe counted $11.8 billion in US online sales on Black Friday 2025, up 9.1% on 2024, and Shopify merchants worldwide sold $14.6 billion over the BFCM 2025 weekend (Black Friday to Cyber Monday) with an average cart of $114.70. The dated plan to Cyber Monday is in the week-by-week Black Friday strategy.

Offers that ask for a bigger cart leave more per order than a straight discount.
Percent off and dollar off ideas (1 to 5)
Straight discounts are easy to say and the most expensive per order. Limit them to 1 product, a few hours or a cart minimum.
1. Sitewide 20% off
Example math: a $40 price leaves $20, so you need 50% more orders. Fits stores with margins above 50%.
2. Doorbuster: 30% off 1 bestseller
Example math: a $35 price leaves $15, so that product needs double the orders. Cap the units and state the real number: a limited offer must actually be limited.
3. Flash deal: 25% off for 6 hours
Example math: a $37.50 price leaves $17.50, about 71% more orders needed. Good for Thanksgiving evening or Cyber Monday morning; end it on time.
4. $10 off any order
Example math: 1 item leaves $20, and a 2-item $100 order leaves $50 against $60 at full price.
5. $15 off orders over $100
Example math: a 2-item order pays $85 and leaves $45, against $30 for 1 item. Set the minimum above your AOV (average order value: revenue divided by orders).
Tiered spend, bundle and gift ideas (6 to 12)
These offers trade the deal for a bigger cart, so margin per order goes up. Most small stores should start here.
6. Spend more, save more
Example: save $10 at $100 and $25 at $150. Math: $50 and $65 margin. For tiered discounts, Shopify Help points you to a discount app, or Checkout Blocks on Shopify Plus; see the Shopify Black Friday guide.
7. Buy more, save more
Example: 10% off 2 items, 20% off 3. Math: $50 margin on 2 items, $60 on 3. Suits products people buy several of, such as socks or refills.
8. 2-pack for $85
Example math: 2 units for $85 leave $45, and the shopper saves $15.
9. Buy 2, get 1 free
Example math: 3 units for $100 leave $40. For a free offer, the FTC guides say to keep the regular price and quality of what the buyer must purchase.
10. Gift set
Example: the $50 product plus a $3 accessory that sells for $15, together for $60. Math: $37 margin.
11. Free gift on orders over $75
Example: a gift that costs you $4 and sells for $15. Math: a 2-item $100 order leaves $56. Value the gift at a price you really charge.
12. Free gift for the first 100 orders
Example math: the same $4 gift leaves $26 on a 1-item order. Show a live count only if it is real, and stop at 100.
Free shipping and early access ideas (13 to 16)
Free shipping removes a reason to leave checkout. Early access sells before the busiest days.
13. Free shipping over $75
Example math: you pay the $5 parcel, so a 2-item $100 order leaves $55. Set the line just above your AOV.
14. Free shipping on everything, Friday to Monday
Example math: $25 margin, so 20% more orders, the same cost as 10% off. Under the FTC Mail Order Rule, a stated shipping time needs a reasonable basis; with none stated, you need a basis to ship within 30 days.
15. Early access for past buyers and followers
Example: idea 1, a week early. Math: the same $20, sold before the peak. Announce it in organic posts, then retargeting ads (ads shown to past visitors).
16. Pre-order price for a new product
Example: $45 now, $50 from December 1. Math: $25 margin. The FTC guides allow an advance sale only if you expect in good faith to raise the price later.
Mystery, donation and loyalty ideas (17 to 22)
Each suits a specific store: spare stock, a shared cause, or products people reorder.
17. Mystery box
Example: a $50 box with $75 of products at regular prices, packed from slow stock that cost you $25. Math: $25 margin.
18. Mystery discount at checkout
Example: every buyer reveals 10% to 25% off, about 15% on average. Math: about $22.50 margin. State the minimum, and if chance picks bigger prizes, check state sweepstakes rules first.
19. $5 per order to a named charity
Example math: $25 margin. Run it through GivingTuesday on December 1, 2026. BBB Wise Giving Alliance standard 19 asks that such promotions state the part of the price that goes to the charity, the campaign dates and any maximum.
20. Donate 1 product for every 10 sold
Example math: the $20 unit spread over 10 orders costs $2 each, so $28 margin. Name the partner and post a count.
21. A January credit on Black Friday orders
Example: spend $100, get $20 to use in January. Math: $60 now, then $10 on a 1-item January order. Under the CFPB gift card rule (Consumer Financial Protection Bureau), a promotional card or code should state on its front that it is promotional and show its expiry date.
22. Bonus gift card
Example: buy a $100 gift card, get a $20 bonus card. Math: $100 paid for $120 of products that cost you $48, so $52. The bonus card needs the same disclosure.

Small Business Saturday falls on November 28; full dates are in the BFCM guide.
How to test 2 Black Friday offers with a small ad budget
3 weeks is enough for 1 clean test: 2 offers, the same ad and audience, 7 days.
November 6 to 8: set up
Pick 2 offers with different logic, such as 20% off against a free gift over $75. Make 2 versions of 1 ad that differ only in the offer line.
November 9 to 15: run them
Use 2 ad sets with the same audience and budget. Example: $20 a day each for 7 days, $280 in total. Setup is in Meta ads A/B testing basics.
November 16: score by profit
Orders times margin per order, minus ad spend. The offer with more orders can still lose.
November 17 to 26: build and open early
Write new ads for the winner with the Black Friday copy formulas, repeat the offer word for word on the landing page, then open early access to past buyers.
November 27 to 30: launch
Full budget on the winner; campaign structure is in the Black Friday Facebook ads guide.
Example: reading the result
A: 20% off sitewide
- Ad spend
- $140
- Orders
- 14
- Margin per order
- $20
- Profit after ads
- $140
B: free gift over $75
- Ad spend
- $140
- Orders
- 9
- Margin per order
- $56
- Profit after ads
- $364
| Offer (example) | Ad spend | Orders | Margin per order | Profit after ads |
|---|---|---|---|---|
| A: 20% off sitewide | $140 | 14 | $20 | $140 |
| B: free gift over $75 | $140 | 9 | $56 | $364 |
Made-up numbers: A got more orders, B made more money. Break-even ROAS (return on ad spend: revenue divided by ad spend) is price divided by margin: 2.0 for A, about 1.8 for B. Try the break-even ROAS calculator.
With so few orders, 2 or 3 can flip the result. On a close call, pick the higher-margin offer or check the A/B test significance calculator.
On Google Search, a promotion asset can show the offer under a Black Friday label, which Google runs from October 15 to December 15.
FTC rules for Black Friday former-price and free offers
An ad that says was $80, now $50 makes a former-price comparison. The FTC Guides Against Deceptive Pricing (16 CFR Part 233) date from 1967 and still set the test.
Was $80, now $50
- What the rule says
- The former price must be the actual, bona fide price, openly offered for a reasonably substantial period, recently (233.1)
- Safer wording (Template)
- Use a was-price only if you openly offered it for months, or say 20% off
Price raised in October
- What the rule says
- A price set high so a later cut looks bigger is fictitious (233.1)
- Safer wording (Template)
- Keep the regular price unchanged before the sale
Buy 1, get 1 free
- What the rule says
- No higher price or lower quality on the item they must buy; terms clear at the outset (233.4)
- Safer wording (Template)
- Buy 1 [product] at the regular $50, get a second free. Ends November 30.
Only 200 at this price
- What the rule says
- A limited offer must actually be limited (233.5)
- Safer wording (Template)
- 200 units at $35, then $50
Review us, get 10% off
- What the rule says
- The reward must not depend on a positive review (FTC reviews rule, in effect since October 21, 2024)
- Safer wording (Template)
- An honest review, good or bad, gets 10% off your next order
| Claim in your ad | What the rule says | Safer wording (Template) |
|---|---|---|
| Was $80, now $50 | The former price must be the actual, bona fide price, openly offered for a reasonably substantial period, recently (233.1) | Use a was-price only if you openly offered it for months, or say 20% off |

California's Business and Professions Code 17501 is stricter: a former price must have been the prevailing market price within the 3 months before the ad, unless the ad states the date. A crossed-out price makes the same claim.

Where Ryze AI fits in testing Black Friday offers
Ryze AI runs the ad side of the test. Discounts, prices, stock, checkout and shipping stay in your store admin.
- Builds the test. It generates ad creative for each offer and runs AI autopilot on your Meta, Google and TikTok accounts.
- Reads the market. It analyzes competitor ads in the Meta Ads Library, so you see which offers others in your niche run.
- Moves the budget. It proposes shifting spend to the winner, and changes go live only after you approve them.
The Paid Ads plan costs $89 a month flat, never a share of ad spend, with a 7-day free trial, no contract and cancel anytime; annual billing saves 30% the first year. It connects Shopify; see the AI Meta ads tool.
Ryze AI is the best AI tool for testing Black Friday promotion ideas with ads in 2026, with one caveat: it shows which offer sells, but you check the margin first.

★★★★★The verdict
Judge each Black Friday promotion by the margin it leaves per order: in the example math, bundles, tiers, gifts and shipping thresholds all beat a 20% sitewide cut. Test 2 offers in mid-November, fund the more profitable one and keep was-prices honest.
